Battery cathode active materials are shifting structurally as producers try to balance cost stability, electrochemical performance, and supply reliability in the long term. Although lithium-based chemistries are dominating secondary batteries, primary battery producers are still going for manganese-based cathode systems because of shelf life requirements, discharge stability, and cost predictability. In response to this, cathode suppliers have moved to treat manganese derivatives as a strategic volume segment rather than a legacy product line.
Producers supplying alkaline and specialty battery manufacturers are increasingly investing in tighter particle size control, moisture reduction, and impurity management. Procurement teams at battery plants have come to expect batch level consistency instead of commodity grade material flows. As a result, supplier qualification periods have been extended and switching costs have increased across the cathode supply base.
In 2024, several Asian cathode suppliers decided to expand dedicated production lines for primary battery applications instead of multi-chemistry plants. This separation facilitates tighter process control and lowers the risk of cross-contamination. For buyers, this leads to more predictable performance, but less flexibility on the part of the suppliers during demand spikes.

Primary battery manufacturers have become the main drivers in the evolution of cathode material specifications. In contrast with secondary batteries, where innovation in chemistry is the main factor that drives demand, producers of primary batteries focus first on the reliability aspect over long storage periods and a wide range of temperatures. This results in the dominance of manganese-based cathode systems that are capable of maintaining discharge curves in applications with low drain.
Cathode suppliers are positioned to be under long-term off-take agreements rather than spot sales. Large battery brands prefer multi-year contracts that not only fix the volume of the dealt product but also set the quality thresholds. This transition is a positive thing for suppliers who have the integration of refining and electrolysis in their facilities, while players who are on the margin and less visible, have a hard time meeting audit and traceability requirements.
Technology upgrades are more about the incremental performance aspects and less about the changes in chemistry. Suppliers are seeking to perfect crystal morphology and surface area control as a way of achieving higher energy density without changing the downstream manufacturing processes. These improvements are welcomed by battery producers who, at the same time, avoid retooling costs and are able to market performance improvements.
Nevertheless, operational issues are still significant challenges. For example, cathode producers are experiencing increased electricity and reagent costs, among others, in the areas where there are stricter environmental regulations. Facilities with older electrolysis units suffer from margin squeeze due to rising compliance costs. This situation has forced some producers to shut down their lower margin cathode grades and only focus on volumes under contract.
Competition is increasingly being defined by reliability and audit readiness. Battery manufacturers have ramped up the frequency of their plant inspections and they are paying more attention to how the suppliers manage their waste, treat their effluents, and document their processes. Suppliers that do not meet these new standards see their volumes being reduced slowly instead of losing their contracts abruptly.
In essence, the supply of cathode active materials will continue to be a bottleneck for the development of primary batteries. The producers who will be able to maintain their market shares as battery manufacturers narrow down their supplier bases will be those who combine process discipline, long term contracting, and downstream collaboration.
